Empresa ABC

Proyecto de Graduación (Maestría en Gerencia de Proyectos) Instituto Tecnológico de Costa Rica, Área Académica de Gerencia de Proyectos, 2017.

This work was carried out in a Mexican functional organization that is dedicated to the development of tailored made continuous medical education products in Spanish. The main goal of this initiative described in this document is to provide to the company a Project Management Methodology for a professional management of their projects, which provides guidance to the project manager and project team to follow a set of steps and activities to increase the probability of a successful delivery of each project. The research methodology was characterized for being applied, descriptive and qualitative. The study variables were collected throughout surveys, interviews, document reviews and direct observations. All the data was later analyzed to determine the current project management state of the company. Based on the results and the high-level requirements established by General Management, the company's desired project management state was established. Then, based on a gap analysis between the current and the desired state of the organization, the action plans were developed to reduce the identified gap. These action plans together build the Project Management Methodology (PMM) based on the compendium of good practices included in the PMBOK® framework of the PMI®. The proposed Project Management Methodology consists of a set of steps, activities, templates and tools for the easy use and monitoring by the project manager and his/her team, distributed in the four-phase project management life cycle: definition, planning, execution and closure. In addition, this methodology establishes the steps and focus activities, both mandatory and optional, which must be performed in each phase of the life cycle. In order to meet the high-level requirements established by the CEO, the role of the Organizational Project Management Responsible (EAP) and its responsibilities were defined on the Project Management Methodology. Finally, a plan for the implementation of the entire methodology within the organization was recommended. This included the approval of the proposal by the General Management, EAP, project managers and project team training sessions; selection of the pilot project, its management following the steps and activities stipulated in the Methodology; then review and analysis of the results achieved, and ultimately the decision to formalize the PMM in the company. i The main recommendations of this research are oriented on enhancing of the company project management maturity. These include the development plan for the Organizational Project Management Responsible, continuous training for the people involved in the projects, definition of metrics for evaluating the project success, as well as developing a method for prioritizing active projects and evaluating options for the implementation of technological tools that support the use of the established PMM.
